The fix is not working harder. It is installing a simple operating system: a weekly meeting rhythm, clear owners, a scorecard, and documented core processes. Most owners I talk to do not have an effort problem. They outwork everyone in the building. The problem is that the business was built around them, and now it cannot grow past them. Here are the five signs I see most often, and the first move for each. ## 1. Every decision waits on you Your team brings you questions they could answer themselves, because the last time they guessed wrong it cost them. Work stalls whenever you are in a meeting or on a plane. **First move:** write down who owns each major area of the business and what they are allowed to decide without you. One owner per area. Then hold the line when people bring those decisions back to you. ## 2. You can't take a real week off Vacations come with a laptop, and the business slows down or breaks while you are gone. That is not loyalty from your team. It is a missing system. **First move:** pick the three things that went wrong the last time you were away and document how each one should be handled. That is the start of your core processes. ## 3. Priorities change every week Monday brings a new urgent idea, and last week's urgent idea quietly dies. The team learns to wait instead of commit, because the target keeps moving. **First move:** set three to five company priorities for the next ninety days, give each one an owner, and review them every week. New ideas go on a list for next quarter instead of into this week. ## 4. The numbers live in your head You know when something feels off, but nobody else can see it until it is a problem. Reports get pulled when you ask, not when they would help. **First move:** choose five to ten weekly numbers that tell you how the business is doing, assign someone to update each one, and look at them together once a week. That is a scorecard, and it changes how a team thinks. ## 5. You are still the best at everything You are the best salesperson, the best operator, and the best problem solver. That is exactly why the company grew, and exactly why it stopped. **First move:** pick one area where someone else is at least seventy percent as good as you, hand it over completely, and coach them instead of rescuing them. Then do it again. ## What ties these together Every one of these signs points to the same gap: a company running on the owner instead of on a system. As a football and track coach, I learned that talent wins games but systems win seasons. Clear roles, a game plan everyone knows, honest film every week, and reps until it holds under pressure.
